How to Weight Compensable Factors in a Point-Factor System

Picking your compensable factors is the easy part. Almost every point-factor plan lands on some version of skill, effort, responsibility, and working conditions, because that is what the law contemplates and what the research supports. The hard part — the part that actually determines who ends up in grade 8 and who ends up in grade 10 — is weighting.

Weighting is where your compensation philosophy stops being a slide and becomes arithmetic. Two organizations can run identical factors, identical sub-factors, and identical degree definitions, and produce completely different job hierarchies purely because one weighted responsibility at 35% and the other weighted it at 20%. That is not a flaw in the method. It is the method working as designed. But it does mean the weighting decision deserves far more rigor than the hour most teams give it.

Here is how to do it properly, with the math worked out.

  • Factor weighting is the percentage of total points each compensable factor contributes. It encodes what your organization pays for.
  • There is no industry-standard weighting. Ontario's Pay Equity Office says so explicitly — employers decide, and must be able to defend the decision.
  • Set weights as percentages first, then convert to a fixed point maximum (1,000 is a clean choice). Never assign points ad hoc.

What weighting actually does

A point-factor plan scores each job against a set of weighted compensable factors and sums the result into a single number. That number sets the job's rank, and the rank sets the grade.

Weighting controls how much each factor can move that number. If skill carries 45% of available points and working conditions carries 10%, then a job that is exceptional on skill will outrank a job that is exceptional on working conditions — every time, regardless of how the evaluators feel about it. You are not scoring jobs so much as you are building a machine that scores jobs, and the weights are the gearing.

This is why weighting must be decided before you evaluate anything. Set the weights after you have scored jobs and you are no longer running a job evaluation; you are reverse-engineering a pay structure you already had and calling it objective.

Step 1: Break your four factors into sub-factors

The four umbrella factors are too coarse to score directly. Under the U.S. Equal Pay Act, the EEOC defines effort as "the amount of physical or mental exertion needed to perform a job" and responsibility as "the degree of accountability required in performing a job" — useful definitions, but you cannot rate a job on a 5-point scale against that. You need sub-factors.

A typical knowledge-work plan uses 8 to 12 sub-factors. More than about 15 and evaluators start double-counting the same job characteristic under two headings, which inflates scores for jobs that happen to be well documented.

Step 2: Assign percentage weights

Assign weights as percentages summing to 100. Do this with your compensation committee, not alone, and write down the reasoning for each number as you go — you will need it in about eighteen months when someone challenges a grade.

Here is a defensible starting point for a professional-services or technology organization:

Now change the industry and watch the shape change. A manufacturing plan might run skill 30%, responsibility 25%, effort 25%, working conditions 20% — because at a plant, physical demand and environment genuinely are part of what you are paying for, and pretending otherwise produces a plan that cannot value your production roles.

Neither weighting is right in the abstract. Each is right for the organization that can explain it.

A useful gut check: if you cannot articulate, in one sentence, why skill outweighs responsibility by 15 points in your business, you have not made a decision yet — you have copied one.

Step 3: Convert percentages to points

Pick a total point maximum and multiply. Use 1,000. It makes grade boundaries readable (grade cutoffs land on round hundreds) and it gives enough granularity that two genuinely different jobs rarely tie.

With the professional-services weighting above and a 1,000-point maximum:

  • Knowledge and education: 20% → 200 points maximum
  • Experience: 15% → 150 points maximum
  • Communication and influence: 10% → 100 points maximum
  • Accountability for results: 12% → 120 points maximum

...and so on. Every sub-factor now has a ceiling that is arithmetically tied to a percentage you can defend.

Step 4: Build the degree levels

Each sub-factor needs 4 to 6 degrees, with the top degree hitting the sub-factor maximum. The question is how points progress between degrees.

Arithmetic progression spreads points evenly. For a 200-point sub-factor across 5 degrees: 40, 80, 120, 160, 200. Simple, transparent, and it treats each step up as worth the same amount.

Geometric progression accelerates. Same sub-factor: 40, 60, 90, 135, 200. Each degree is roughly 1.5× the previous one.

Choose geometric when the value of the top degree is genuinely disproportionate — a PhD-level specialist is not "five times" a high-school-credential role, but the market gap between a principal engineer and a junior one really is wider than the gap between junior and mid. Choose arithmetic when your job population is compressed and you want a flatter, less contentious structure. Most plans use arithmetic for effort and working conditions, geometric for knowledge and accountability.

Whichever you choose, apply it consistently. Mixing progressions inside a single factor is the fastest way to make a plan indefensible.

Step 5: Test against jobs you already understand

Before you score the catalog, pick 15 to 20 benchmark jobs whose relative worth is genuinely uncontroversial in your organization. Score them. Then compare the point ranking against what you would have said the ranking was.

You are looking for two things:

  1. Inversions. A job lands above another job that everyone knows is bigger. One or two inversions means your degree definitions need work. Five or six means your weights are wrong.
  2. Compression. Jobs you consider three grades apart score 40 points apart. Your weighting is not discriminating enough — usually because the factor that actually differentiates those jobs is underweighted.

Then run a sensitivity test: move each factor weight by 5 percentage points and re-score. If a 5-point shift moves more than roughly 15% of jobs across a grade boundary, your grade bands are too narrow or your plan is over-reliant on one factor. Both are fixable now and expensive to fix later.

Step 6: Check the weighting for gender bias

This is not optional, and it is the step teams skip.

Ontario's Pay Equity Tribunal set out four tests for whether a valuation tool is gender neutral, and the fourth is aimed squarely at weighting: is the composite of skill, effort, responsibility and working conditions decided in such a way that it gives value to all four factors, and is the point weighting free of gender bias? The Pay Equity Office is blunt that there is no typical weighting by industry — and that "heavily weighting sub-factors that tend to favour male job classes may result in gender-biased job evaluations, which is not acceptable for pay equity."

The EU's 2026 gender-neutral job evaluation toolkit makes the same point from the other direction. Its default weights deliberately score emotional effort at least as heavily as physical effort, because emotional labour concentrates in female-dominated roles and has historically gone unpriced.

Practical check: after scoring, compare the average point total of your female-dominated job classes against your male-dominated ones, factor by factor. If working conditions and physical effort together carry 25% of your points while emotional effort carries none, you have a problem that no amount of careful scoring will fix. Three weighting mistakes worth avoiding

Weighting to protect existing pay. If you tune the weights until the point ranking matches your current salary order, you have laundered your existing inequities through a methodology. Job evaluation is supposed to tell you where your structure is wrong.

Letting supervision dominate. Weighting "number of direct reports" heavily is intuitive and usually wrong. It systematically undervalues individual contributors and pushes people to build headcount for grade reasons. Keep supervision under 10% unless you are a genuinely hierarchical organization.

How often should you revisit the weights?

Review annually, change rarely. A weighting change re-ranks every job in the organization and can move people across grades, which means it is a pay event, not a maintenance task. Legitimate reasons to change: a significant shift in business model, a merger that brings in a genuinely different job population, or a bias audit that finds a real problem. "New CHRO has different views" is not one.

FAQ

What is compensable factor weighting? It is the percentage of total available points assigned to each compensable factor and sub-factor in a point-factor job evaluation plan. The weights determine how much each factor influences a job's final score and therefore its grade.

Is there a standard weighting for compensable factors? No. Ontario's Pay Equity Office states directly that there is no typical weighting by industry and that employers decide it themselves. What matters is that the weighting is reasonable, applied consistently to all jobs, and free of gender bias.

How many points should my plan total? 1,000 is the most common choice and the easiest to work with. Some plans use 1,500 or 2,000 for very large job catalogs where finer discrimination is needed. The absolute number does not matter; consistency does.

Should skill always be the highest-weighted factor? Only in knowledge-work organizations, where it typically lands between 40% and 50%. In manufacturing, logistics, healthcare delivery, and field services, effort and working conditions carry meaningfully more weight because those demands are a real part of the job's value.

Can I use different weightings for different job families? You can, but be careful. Separate plans for genuinely different populations — a corporate plan and a plant plan, for example — are common and defensible. What you cannot do is use different weights for jobs that must be compared to each other for internal equity or pay equity purposes.

What if my weighting produces a job hierarchy nobody agrees with? Investigate before you adjust. Sometimes the plan is right and the organization's assumptions are wrong — that is a legitimate and valuable finding. But if multiple senior stakeholders independently flag the same inversions, revisit your degree definitions first and your weights second.
